For the people accountable for the decision

Who it’s for

The CEO who answers the board. The COO who owns the workflow. The risk officer asked what the institution already uses. The engineer who signs the change.

Two to four weeks. One workflow. You keep the file.

This is not an exam, a legal opinion or certification.

CEO and board

What should we do in the next ninety days?

An AI pilot, a core change or a renewal is on the calendar. The board needs the decision, the reasons behind it and the person accountable.

The file should show what was tested, what failed, what remains open and what not to buy yet. Wait, narrow or do not buy are valid answers.

Your starting point

Choose one workflow. In four weeks, leave with a one-page decision and the file behind it, including exclusions and the owner of the next action.

COO and operations

Which workflow breaks on Monday?

Two people answer the same procedure question differently. Or a release is due and no one can explain what it touches in the language of the business.

Start with the recurring work. Name the sources or files, the person who reviews them and the fixes that remain open.

Your starting point

For inconsistent procedure answers, agree the controlling sources and the questions they do not answer. For a planned change, agree the files, owners and retest questions.

Risk and compliance

What does the institution already use?

Staff use tools. Vendors add AI features. Customers may delegate work to their own assistants. The inventory and the unanswered vendor questions need an accountable owner.

Prepare a file an examiner can inspect: the declared inventory, the sources and permission questions, what was tested, what was excluded, and who reviewed it.

The file is not an exam, a legal opinion or certification. Unknown use, authority and evidence stay unknown.

Engineering

What is in scope before I sign the change?

Bring the permitted files, their before and proposed versions, and the business question the change should solve. Keep candidate effects and unresolved references available for your own engineer to check.

The file names the scope, owners and retest questions. Your engineer decides which environment-specific tests are required before deployment.

The tools do not compile, execute or connect to a core. A source review is not release approval.

Your starting point

The front door is the decision. The engineer page is the method: existing tools, inspectable inputs and the limits of each review.

Bring the person who owns the workflow.

Start with a twenty-minute scope call. Choose one decision, the sources you are allowed to share and the person who can review the result.

Scope and fee are fixed in writing after one working session.
